49. Culture Is Behavior, Not Words

Early habits become the organization’s default and grow harder to change with every hire.

Original sketch for chapter 49: team culture

New employees infer what is acceptable by watching what existing people—especially founders—actually do. Those behaviors are copied, normalized, and amplified until they become “how things work here.” Written values cannot override repeated evidence, and a large group will resist changing habits it has built an identity around.

Treat founder behavior as the first culture document. Choose and model the standards you want before hiring quickly, then reinforce them through decisions, rewards, and rituals. Audit contradictions between stated values and what leaders tolerate; the tolerated behavior is the real value.
